AI Automation ROI Worksheet for Small Businesses
Use this worksheet before paying for another AI tool, prompt library, chatbot, consultant workflow, or subscription. The goal is not to prove AI is magical. The goal is to decide whether one specific workflow is worth keeping after human review, setup time, and risk controls are counted.
Best fit: owners, office managers, consultants, agency operators, and local-service teams evaluating AI for inbox triage, quote follow-up, review responses, SOP drafts, content refreshes, or weekly reporting.
The quick rule: ROI needs review cost, not just time saved
An AI automation can look profitable if the business only counts draft time saved. It can become expensive when someone has to fix invented details, rewrite tone, check policies, correct CRM notes, or undo customer confusion.
Use the worksheet below to compare the old workflow with the AI-assisted workflow. If the review burden is unclear, run a 7- or 30-day pilot before adopting the tool.
Step 1: define the workflow you are measuring
| Field | What to write | Example |
|---|---|---|
| Workflow | One repeated task. Do not measure every AI use case at once. | Draft first replies to missed web-form leads. |
| Current owner | Person who does the work today. | Front desk / office manager. |
| AI-assisted role | What AI may do and what it may not do. | Draft a reply and CRM note; never invent price, availability, diagnosis, policy, discount, or promise. |
| Human-review rule | What must be checked before sending or saving. | Staff verifies lead source, service area, urgency, next step, tone, and opt-out language. |
| Success metric | The number that decides whether the workflow is worth keeping. | Save at least 2 staff hours per week without increasing correction work. |
Step 2: calculate rough weekly ROI
Step 3: score the decision
Keep
Net value is positive, staff uses it, review is manageable, and no trust/data risk appears.
Keep with limits
It works in one narrow workflow but should not touch sensitive, legal, safety, pricing, or policy situations.
Fix and retest
Prompts, handoff notes, owners, or data boundaries were not clear enough to measure fairly.
Cancel
The tool saves little time, creates extra review work, confuses staff, or increases customer/data risk.

Common ROI mistakes
- Counting draft speed only: time saved disappears if every output needs heavy edits.
- Ignoring setup: prompt writing, staff training, QA, and rollback notes are real costs.
- Automating risky promises: pricing, legal/policy, diagnosis, safety, and availability claims need human ownership.
- Measuring too many workflows: pick one workflow, then expand only after it passes.
- Forgetting the renewal date: a tool with no owner can become a quiet monthly leak.
