AI workflow audit checklist for small businesses

Before a team saves a prompt, automates a reply, or repeats an AI-assisted process, run these seven checks. The goal is not more automation for its own sake — it is one safer workflow that saves time while keeping the owner in control.

This free worksheet was built from the same practical pattern behind The Small Business AI Profit Kit: choose a narrow workflow, define safe inputs, draft with AI, and require human review before customers, employees, or vendors see the output.

Use it when a prompt seems useful but you are not sure whether it should become a repeatable process. If any stop rule fails, fix the workflow before scaling it.

Seven AI workflow audit checks

1. Outcome check

Question: What exact business outcome should this workflow produce?

Good answer: A draft customer reply, a call summary, a service-page outline, a CRM note, or a checklist — not a vague promise like “improve productivity.”

2. Input check

Question: What source facts are allowed?

Good answer: Approved notes, customer messages, product/service details, policies, prices, deadlines, and links. Do not include private data the workflow does not need.

3. Risk check

Question: What could go wrong if the AI guesses?

Good answer: Wrong price, invented policy, unsupported claim, privacy leak, tone mismatch, legal/medical/financial advice, or a message sent to the wrong person.

4. Human review rule

Question: Who approves the output before it is used?

Good answer: Name the owner, backup reviewer, and minimum review steps: facts, tone, privacy, next action, and send/no-send decision.

5. Prompt quality check

Question: Does the prompt include variables, examples, tone, output format, and stop rules?

Good answer: The prompt tells AI what to use, what not to invent, what to ask if facts are missing, and how to format the final draft.

6. Measurement check

Question: How will the team know this workflow is worth keeping?

Good answer: Track minutes saved, editing effort, error rate, customer response time, owner approval time, and whether the output was actually used.

7. Keep/fix/retire decision

Question: After a 7-day test, should the workflow stay?

Good answer: Keep if it saves time with low edits and no risk misses. Fix if it needs better inputs or prompt structure. Retire if review effort is higher than the benefit.

Audit one AI workflow before scaling it

Act as a careful small-business operations reviewer.

Audit this proposed AI workflow using only the facts below.

Workflow name: [WORKFLOW_NAME]
Business outcome: [OUTCOME]
Who uses it: [ROLE_OR_TEAM]
Source inputs allowed: [INPUTS]
Customer/employee/vendor data involved: [DATA_TYPES]
Draft output requested: [OUTPUT_TYPE]
Current prompt or process: [PASTE_PROMPT_OR_STEPS]
Human reviewer: [REVIEWER]
Success metric: [METRIC]
Known risks or policies: [RISKS_OR_POLICIES]

Create:
1. A plain-English summary of what the workflow does.
2. The seven-check audit: outcome, inputs, risk, human review, prompt quality, measurement, and keep/fix/retire.
3. A revised prompt template with variables and stop rules.
4. A 7-day test plan with what to measure.
5. A list of missing facts a human must confirm.

Rules:
- Do not invent policies, prices, legal claims, guarantees, customer details, or performance results.
- Flag privacy, legal, financial, HR, medical, safety, and customer-trust risks.
- If the workflow is not safe to automate, say so and recommend a human-only checklist instead.
- Keep the final recommendation practical for a non-technical small-business owner.

Next step

If this checklist reveals that the team needs reusable prompt cards, workflow examples, and a 30-day rollout plan, the Small Business AI Profit Kit expands the same approach into copy/paste prompts, worksheets, and implementation guidance.
