Complaint response is a high-risk AI workflow because tone can improve while factual control gets worse. A model can accidentally admit fault, offer a refund, promise a deadline, disclose private details, or summarize a customer history that is not in the record.
The safer pattern is not “AI writes the reply.” It is: log the complaint, confirm the evidence, assign an owner, decide what requires approval, then let AI draft only inside the approved boundaries.
STOP AUTOMATION: do not send an AI-drafted complaint response until a human owner has approved any remedy, deadline, legal/safety language, policy exception, public-review reply, or customer-specific history.

Complaint escalation log
| Field | What to capture | Safe example |
|---|---|---|
| Complaint source | Phone, email, review, web form, SMS, in-person, or social DM. | Google review + follow-up email |
| Confirmed facts | Only what the business can verify from records, messages, invoices, photos, or staff notes. | Appointment was booked for Tuesday 10–12; technician arrived 12:40. |
| Unknowns / do not assume | Anything AI must not fill in. | Do not assume cause of delay or customer intent. |
| Risk flags | Refund request, safety issue, legal threat, discrimination claim, payment dispute, repeat complaint, public review, employee allegation, privacy concern. | Public review + refund request |
| Owner / reviewer | Person responsible for approving the reply. | Owner review before response |
| Approved remedy options | Only remedies already approved by policy or owner. | Offer callback and review invoice; no refund promised yet. |
| Response deadline | When the owner-approved reply should go out. | Same business day by 4 PM |
| Public/private split | What can be said publicly versus what belongs in private follow-up. | Public: invite private resolution. Private: discuss job details. |
| CRM label / next action | Track status so it does not disappear. | Complaint-escalated / owner-review / reply-due-today |
