Inbox triage is a good first AI workflow because the output can stay internal until a person checks it. The goal is not to let AI answer customers by itself. The goal is to organize messages into clear buckets: urgent customer issue, quote/sales opportunity, routine admin, vendor dependency, owner decision, or no action needed.
Human-review rule: AI can summarize and draft, but a human must confirm facts, tone, recipient, attachments, prices, deadlines, policies, refunds, warranties, legal language, and customer commitments before anything is sent.
Copy/paste prompt
AI inbox triage prompt
Prompt
You are helping a small business triage a shared inbox. Business context: {business_type}. Message batch: {paste_customer_or_internal_messages}. For each message, create: (1) sender or customer name, (2) one-sentence summary, (3) triage label from [urgent customer issue, sales/quote opportunity, active project update, billing/payment, vendor dependency, owner decision, routine admin, no action], (4) risk level low/medium/high, (5) missing fact to confirm, (6) recommended owner/team member, (7) safe next action, and (8) optional draft reply under 90 words. Do not invent facts, prices, deadlines, discounts, refunds, warranties, legal terms, policy exceptions, or commitments. If something is unknown, write [confirm]. Flag any message that may require owner, bookkeeper, manager, legal, safety, or policy review before replying.
Routing labels
Simple inbox triage labels
- Reply today: customer is waiting on a clear answer, scheduling, quote status, or issue recovery.
- Owner decision: price, refund, discount, warranty, policy exception, legal, hiring, or escalation language is involved.
- Sales opportunity: new inquiry, estimate request, referral, renewal, upgrade, or follow-up with buying intent.
- Internal handoff: vendor, employee, bookkeeper, or operations input is needed before the customer reply.
- File for later: newsletter, receipt, notification, duplicate thread, or no-action update.
Reusable output
Morning inbox triage card
- Top 3 urgent messages: {customer}, {reason}, {recommended owner}
- Revenue opportunities: {quote requests}, {renewals}, {stale leads to revive}
- Owner decisions: {policy/pricing/refund/warranty/legal/safety items}
- Drafts ready for review: {thread}, {draft type}, {facts to verify}
- Do not send yet: any draft with [confirm], pricing, policy exceptions, private data, or unapproved commitments
Seven-day test
Test the workflow safely
- Use the prompt on 10–20 recent messages; keep the first runs internal only.
- Track how often the label, owner, or draft reply needs correction.
- Use the AI Prompt Quality Scorecard to decide whether the workflow is reliable enough to repeat.
- Create a saved prompt card only after the team agrees on labels, review owner, and stop rules.
- If the workflow helps, connect it to a daily owner review, not automatic customer sending.
