Unassigned Lead Escalation Checklist for Local Service Businesses
When a lead has no owner, no due time, or an overdue callback, it should not wait for another automation. Use this checklist to identify unassigned leads, assign the right human, protect contact consent, and decide when to pause AI-drafted follow-up until a manager reviews the situation.
Use this when a lead is not clearly owned
- A missed call, form, voicemail, text, DM, quote request, or marketplace lead landed in a shared inbox but nobody owns the next touch.
- The promised callback window has passed and the CRM only shows “follow up later.”
- Dispatch, estimating, office staff, technicians, or the owner are each assuming someone else will reply.
- A lead has sensitive details, price exceptions, warranty/insurance questions, safety concerns, or consent uncertainty that makes automation risky.

Escalation ladder
- Confirm the lead is real and current. Check the original source before replying. Do not invent customer intent, diagnosis, budget, urgency, or availability.
- Assign a temporary owner within 10 minutes. If the ideal owner is unavailable, assign a backup owner who can send a safe acknowledgement.
- Separate routine from exception leads. Routine leads can get a reviewed first reply; exception leads go to a manager or owner first.
- Set a due time. Every escalated row needs a next review time and a person responsible for that review.
- Send a truthful holding message if needed. Acknowledge the request, say who is reviewing it, and avoid price/diagnosis/timing promises unless verified.
- Close the loop in the CRM. Add the owner, due time, latest customer promise, and the reason automation was paused or allowed.
STOP AUTOMATION rules
STOP AUTOMATION and route to a human before any AI-drafted reply is sent when the lead includes:
- Emergency, safety, active leak, electrical hazard, lockout, medical/health risk, or same-day service pressure.
- Warranty, refund, fee dispute, legal, insurance, permit, HOA, tenant/owner, collections, or contract terms.
- Angry customer, bad-review risk, repeated missed callback, promised timing that is already overdue, or manager approval needed.
- Opt-out, wrong number, no SMS consent, platform-only contact rule, or unknown contact permission.
AI can summarize facts and propose options, but it must not invent availability, pricing, diagnosis, approval, warranty coverage, urgency, consent, or customer history.
